A decision framework is a repeatable structure that forces a perspective your default thinking skips. A framework does not produce the answer. It makes your reasoning visible enough to challenge.

What a framework actually does
Left alone, your mind reaches for the most available consideration: the vivid risk, the exciting upside, the option you have already half-chosen. A framework interrupts that. It points your attention somewhere specific and makes you do the work there before you move on.
That also makes a framework the natural enemy of being agreed with. Most tools, asked for advice, return a fluent case for what you already lean toward. A framework does the opposite. It externalizes your reasoning into steps, and steps can be checked, questioned, and disagreed with. The good ones are uncomfortable on purpose.
Inversion
Best for risky, hard-to-reverse decisions where the downside matters more than the upside.
Instead of asking how a plan succeeds, ask how it fails, then work backward to avoid those failures. Charlie Munger made this a habit: "Invert, always invert." Forward-only planning quietly assumes success and fills in the path; inversion drags the failure modes into the open while you can still act on them.
To run it: state the outcome you want, then list the specific ways it could go wrong. For each, decide whether you can prevent it, detect it early, or survive it. If a failure is none of those, that is your real constraint.
The pre-mortem
Best for committing to a plan a group is already excited about.
A pre-mortem is inversion with a time machine. Imagine it is a year from now and the decision has clearly failed, then explain why. Assuming the failure removes the optimism that keeps risks politely unspoken, which is exactly when a team will name them.
To run it: have everyone write, privately, the story of how it failed. Pool the reasons, cluster them, and turn the top few into things you change now or metrics you watch from the start.
Expected value
Best for decisions you make repeatedly, or any choice where the odds and the stakes pull in different directions.
Expected value weighs each outcome by its probability, not only by how good or bad it would be. A small chance of a large loss can outweigh a large chance of a small gain, and your gut is bad at that arithmetic. Annie Duke, who came to decision science from poker, frames good decisions as bets: assign rough probabilities, attach rough payoffs, and compare the weighted results rather than the most vivid one.
To run it: list the outcomes, give each a probability and a value, multiply, and sum. The exact numbers matter less than the discipline of saying them out loud. Expected value scores what each option is worth; its mirror image is the opportunity cost of the option you pick, the value of the best one you forgo.
Circle of competence
Best for deciding whether you are even equipped to decide.
Warren Buffett's rule is to operate only inside the set of things you genuinely understand, and to be honest about where its edge lies. Most large mistakes happen just outside that edge, where confidence has outrun competence. The framework is less about what you know than about marking the boundary clearly enough to notice when you have crossed it.
To run it: before deciding, ask what you would need to understand for this to be a competent call, and how much of that you actually have. If the honest answer is "not much," the decision is to get help or to wait, not to guess.
First-principles thinking
Best for decisions where the inherited way of doing things may be wrong.
First-principles thinking strips a problem back to what you know to be true and rebuilds from there, instead of reasoning by analogy to how it is usually done. It is slower, and worth it when convention is load-bearing and unexamined.
To run it: write down the assumptions baked into the obvious answer. For each, ask whether it is actually true or just customary. Rebuild the decision from the ones that survive.
The weighted matrix
Best for choosing among several concrete options on several criteria.
When a choice has more than a couple of options and more than a couple of things that matter, intuition loses track and quietly over-weights one factor. A weighted matrix makes the trade-off explicit: list the options as rows, the criteria as columns, weight each criterion by how much it matters, and score each option. The number it produces is not the verdict. The value is seeing where your gut disagrees with the grid, which tells you either that a weight is wrong or that you are leaning on something you have not named.
Make the reasoning legible
The frameworks above share a quiet requirement: they only work if you make your reasoning visible.
